The Challenge Network

Why the people who push back on your ideas are more valuable than the ones who always agree with you.

I heard something a few months ago that stopped me in my tracks.

Adam Grant was talking about the importance of having a challenge network — a group of people who will push back on your ideas, question your choices, and help you see things from a different lens.

Not a support network. A challenge network.

I kept thinking about it long after the session ended.

What's the Difference?

A support network lifts you up. It celebrates your wins. It tells you you're on the right track when you're doubting yourself. You need this. Everyone does.

A challenge network pushes you to think harder. It tells you when your idea has a hole in it. It asks “but what about…?” before you've even finished your sentence. You need this too. And most people don't have nearly enough of it.

Here's the thing: we're probably most critical of ourselves. We're our own toughest internal challenger. And that self-criticism can lead to growth — but it can also lead to paralysis, overthinking, and never putting anything out into the world.

External challenge networks do something self-criticism can't: they bring a perspective you genuinely don't have.

Why Challenge Networks Matter When You're Early in Your Career

When you're starting out, you don't know what you don't know. You're building the muscle of trusting your own judgment while also learning how to take feedback. That's a hard balance.

How to Find Your Challenge Network

1. Look for the people who ask “why?”

The people who push back aren't being difficult — they're being curious. Find the colleagues, mentors, or friends who ask you to explain your reasoning. Not to tear you down. To understand you better.

2. Seek out disagreeable perspectives.

This sounds uncomfortable because it is. You'll naturally gravitate toward people who think like you. Do the opposite. Deliberately build relationships with people who have different frameworks, different experiences, different professional backgrounds. Disagreement is data.

3. Find people who care enough to push back.

Not everyone who disagrees with you has your best interests at heart. The distinction that matters: people in your challenge network want you to succeed. They're rooting for you — which is exactly why they'll tell you when your plan has a flaw. People who just want to tear you down? That's not a challenge network. That's noise.

4. Be the challenger for someone else.

Challenge networks aren't just about receiving — they're reciprocal. Are you that person for someone else? Do you push back on ideas you care about, or do you just agree to keep the peace?

One Hard Truth About Challenge Networks

Here's the thing I've had to learn the hard way: it's easy to let your desire for approval get in the way of listening to your challenge network.

You pitch an idea. Someone pushes back. Your instinct is to defend it. To explain why you're right. To find the evidence that supports your thinking while dismissing the evidence that doesn't.

That's human.

But if you're not careful, you'll start avoiding people who challenge you — because it feels better when everyone agrees.

Resist that. It's a trap.

The people who challenge you are giving you a gift. They're investing in your ideas because they think they're worth pushing on. They care. That's rare.

Who's currently in your challenge network — and are you actually listening to them?

If you can't name someone who regularly pushes back on your thinking, that's a signal. It might mean you're surrounded by too many yes-people. Or it might mean you've made it hard for others to challenge you.

Either way — go find one person this week who will ask you the hard question. And then actually listen when they do.
